APT Place is the employer readiness assessment that sits at the start of every APT mandate. Before we identify a single candidate, we score the organisation across five dimensions. The result is a Readiness Profile — a precise map of what cognitive profile your environment can actually use, and where it needs to be calibrated before a senior hire lands.

Why the environment matters as much as the hire

A CHRO who thrives in autonomous, ambiguous environments will stall in a highly structured, process-driven organisation — regardless of their track record. A CDO who delivers in flat, high-trust cultures will fail in a hierarchical one. The cognitive profile that drives outperformance in one context produces underperformance in another.

This is not a theory. It is the mechanism behind the 40–60% transformation hire failure rate in DACH. The hire was right. The environment was not assessed.

The five dimensions

Structural Clarity

The degree to which the role has defined decision rights, clear reporting lines, and unambiguous scope. High-absorption profiles need structural clarity to be productive — not to be managed, but to direct their energy. Roles with low structural clarity require a different profile to succeed.

Autonomy Architecture

The genuine operational independence available to the role. Not stated in the job description — assessed from the actual decision-making environment. Transformation roles with low autonomy architecture consistently reject the profiles they claim to want.

Feedback Quality

Frequency, specificity, and candour of performance feedback in the team and from leadership. High-edge profiles require accurate, timely feedback to calibrate their output. Environments with low feedback quality create systematic misalignment between effort and outcome.

Cognitive Environment Fit

The degree to which the operating environment — pace, tolerance for non-linearity, comfort with unconventional approaches — matches the cognitive profile being placed. This is the central dimension. A mismatch here makes every other dimension irrelevant.

Transformation Readiness

Organisational capacity to absorb and execute change. Not willingness — capacity. Mandates, resource allocation, political alignment, leadership commitment. A transformation hire in a low-readiness environment is set up to fail before their first day.

APT Place is completed by the hiring team — typically the CHRO, CEO, or programme sponsor — before the mandate begins.

The Readiness Profile becomes the matching specification. Every candidate we assess is evaluated against it. The placement recommendation is the intersection of cognitive profile and environment fit — not credentials and availability.

The four readiness bands

Optimised (80–96)

The environment is calibrated to activate high-edge performance. Standard APT mandate process applies.

Capable (60–79)

The environment can support the placement with targeted calibration. APT identifies specific dimension gaps and recommends pre-placement adjustments.

Developing (40–59)

Significant environment gaps present. APT will flag the specific dimensions before proceeding. Placement is possible with a structured 90-day support plan.

Critical (0–39)

The environment is not yet ready for the hire being requested. APT provides a calibration roadmap. We do not place into Critical environments.
